A practical sequence

Different engagements place different emphasis on each stage. The sequence provides a way of thinking rather than a rigid proprietary methodology.

Identify the people who own, perform, support, and experience the work. Listen before prescribing. Understand what each group values, where it sees risk, and what success means from its point of view.

Develop first-hand context through interviews, operating observation, data, systems, process maps, contracts, technical artifacts, financial information, and the lived experience of the people doing the work.

Structure
Separate symptoms, causes, assumptions, constraints, dependencies, and decisions so the client can reason about the situation clearly.

Decide
Help leadership understand available options, trade-offs, risks, cost, timing, and organizational implications so it can make an informed decision.

Implement
Turn the decision into ownership, work plans, controls, teams, technical delivery, operating mechanisms, change activities, vendor coordination, and measurement.

Stabilize
Monitor performance, capture issues, find root causes, reinforce adoption, correct the operating system, and transfer ownership to the client.
